圍繞(rao)現(xian)場寫(xie)實,筆者近日走進新上(shang)海一號(hao)煤(mei)礦籌建(jian)處(chu),跟隨工作(zuo)人員(yuan)一探(tan)生產現(xian)場寫(xie)實和改進成效。
該礦(kuang)先后組(zu)(zu)建了3個現場寫(xie)實小組(zu)(zu)進(jin)行定(ding)點寫(xie)實、精準管控,并以此為(wei)基礎深入推進(jin)礦(kuang)井系統優化提升和(he)降本(ben)提效工(gong)作。
為保證寫(xie)實工(gong)作(zuo)既有科學的(de)頂層(ceng)設計(ji),又有務實的(de)措施,該礦圍繞“主責(ze)(ze)”“任(ren)(ren)務”,定(ding)標(biao)準(zhun)、定(ding)時間、定(ding)責(ze)(ze)任(ren)(ren)、定(ding)考核(he),做到工(gong)作(zuo)項目化(hua)、項目清單(dan)化(hua)、清單(dan)責(ze)(ze)任(ren)(ren)化(hua)、責(ze)(ze)任(ren)(ren)具體化(hua)。
寫實(shi)(shi)(shi)小組(zu)成員從班(ban)前會人員安排到員工(gong)(gong)(gong)入井再到迎頭交接(jie)班(ban),詳(xiang)細記(ji)錄各段時(shi)間(jian)節點,找出勞動組(zu)織(zhi)中(zhong)存在的漏洞。到達(da)作業現(xian)(xian)場(chang)后,對(dui)通風(feng)、排水、供電等系統運(yun)行進行記(ji)錄,計算施(shi)工(gong)(gong)(gong)過程(cheng)各工(gong)(gong)(gong)序用時(shi)差距和冗余環節,及(ji)時(shi)對(dui)生產(chan)過程(cheng)中(zhong)出現(xian)(xian)的問(wen)題(ti)(ti)(ti)提出整改(gai)方案,保障工(gong)(gong)(gong)效的持(chi)續提升(sheng)(sheng)。升(sheng)(sheng)井后,寫實(shi)(shi)(shi)人員將寫實(shi)(shi)(shi)結果(guo)、寫實(shi)(shi)(shi)中(zhong)發(fa)現(xian)(xian)的問(wen)題(ti)(ti)(ti)及(ji)時(shi)向(xiang)其他寫實(shi)(shi)(shi)人員和工(gong)(gong)(gong)區(qu)交底,工(gong)(gong)(gong)區(qu)根據寫實(shi)(shi)(shi)發(fa)現(xian)(xian)的問(wen)題(ti)(ti)(ti)采取(qu)措施(shi),完善施(shi)工(gong)(gong)(gong)組(zu)織(zhi)。
“順槽巷道(dao)壓力大、變(bian)形(xing)嚴重,單元(yuan)支(zhi)架(jia)自移時(shi)頻繁(fan)升降,導(dao)致頂(ding)板(ban)完整(zheng)性受到(dao)破壞(huai),單元(yuan)支(zhi)架(jia)后頂(ding)板(ban)下(xia)沉、頂(ding)網(wang)開裂,出(chu)現頂(ding)板(ban)漏煤(矸)現象……”翻開寫實(shi)記錄本,每次入井發(fa)現的問(wen)題均(jun)記錄在案,整(zheng)改(gai)時(shi)間、整(zheng)改(gai)措施一(yi)目了然。
通過現場(chang)的詳細記錄,找到了(le)管理(li)上(shang)的漏洞、技術(shu)上(shang)的不足、操作上(shang)的失誤、設備上(shang)的缺陷、系統上(shang)的問題,通過采取整改措施,有效解決了(le)技術(shu)管理(li)與現場(chang)管理(li)“兩(liang)張皮”的脫節頑(wan)癥。
“跟班寫(xie)(xie)(xie)實(shi)避(bi)免了‘走馬(ma)觀花’‘浮光掠影’現象,從不起眼的(de)細(xi)節入(ru)手(shou),積少成多,最終實(shi)現管理效能(neng)(neng)提升,釋放發展(zhan)潛(qian)能(neng)(neng),經過連(lian)續2個月的(de)寫(xie)(xie)(xie)實(shi)整改(gai),人均工效大(da)(da)大(da)(da)提高,作業(ye)計(ji)劃提前完(wan)成。”該礦寫(xie)(xie)(xie)實(shi)小(xiao)組成員王慶法(fa)說。
