龍礦集團望田煤業:標準精細抓管理 技術創新鑄品牌

望田(tian)煤(mei)業(ye)是(shi)龍礦(kuang)(kuang)集團在山西投資建設(she)的(de)(de)(de)第(di)三(san)對礦(kuang)(kuang)井(jing),核定生產(chan)能力(li)120萬噸/年,2011年7月開(kai)始技改,2014年建成投產(chan),2016年跨入特(te)級高(gao)產(chan)高(gao)效礦(kuang)(kuang)井(jing)序(xu)列(lie),2018年6月順利通過國家(jia)一級安(an)(an)全生產(chan)標(biao)準(zhun)化礦(kuang)(kuang)井(jing)驗收。2019年5月建成山西省的(de)(de)(de)第(di)二個薄煤(mei)層(ceng)智(zhi)能化工作面。近年來,望田(tian)煤(mei)業(ye)以建設(she)“安(an)(an)全高(gao)效礦(kuang)(kuang)井(jing)”目標(biao)為引領,以精細化管(guan)理(li)(li)(li)(li)作為提(ti)升礦(kuang)(kuang)井(jing)高(gao)質量發展(zhan)的(de)(de)(de)第(di)一選擇,創新開(kai)展(zhan)精細管(guan)理(li)(li)(li)(li)模式,將精細化管(guan)理(li)(li)(li)(li)理(li)(li)(li)(li)念貫(guan)穿(chuan)整個安(an)(an)全生產(chan)經營(ying)管(guan)理(li)(li)(li)(li)的(de)(de)(de)全過程,做(zuo)到“事(shi)(shi)(shi)事(shi)(shi)(shi)有(you)(you)人管(guan)、人人有(you)(you)事(shi)(shi)(shi)管(guan)、管(guan)理(li)(li)(li)(li)有(you)(you)標(biao)準(zhun)、操作有(you)(you)規范(fan)”的(de)(de)(de)管(guan)理(li)(li)(li)(li)格(ge)局,形成具有(you)(you)望田(tian)特(te)色的(de)(de)(de)精細化管(guan)理(li)(li)(li)(li)模式。

一、將精(jing)細化融入(ru)安全管(guan)理,在(zai)打造價值認同和標(biao)準規范(fan)中(zhong)引領安全發(fa)展

安全(quan)是煤礦(kuang)的“天字號”大事。我(wo)們在加強京广航影视建(jian)設(she)的大環(huan)境下,積極培育和發(fa)展以人為本,安全(quan)為首(shou)的安全(quan)文化(hua)(hua),以文化(hua)(hua)為引(yin)領,牢樹“一個(ge)理(li)念(nian)”,構(gou)建(jian)“三個(ge)體系”,解決“三個(ge)問(wen)題(ti)”,用(yong)文化(hua)(hua)鑄造安全(quan)盾牌,形成精細化(hua)(hua)管理(li)共識,實現了員工家庭幸福與(yu)企業經濟(ji)效益的同(tong)步發(fa)展。

1.牢樹“一(yi)個理(li)(li)念”。就是(shi)“讓(rang)標(biao)(biao)準成為(wei)(wei)(wei)習慣,讓(rang)習慣符合標(biao)(biao)準”的(de)(de)標(biao)(biao)準化(hua)理(li)(li)念。一(yi)是(shi)做到(dao)文(wen)化(hua)理(li)(li)念培(pei)育與員(yuan)(yuan)(yuan)工(gong)(gong)(gong)(gong)(gong)價(jia)值行為(wei)(wei)(wei)的(de)(de)統一(yi)。把(ba)員(yuan)(yuan)(yuan)工(gong)(gong)(gong)(gong)(gong)的(de)(de)“良心(xin)活”提升為(wei)(wei)(wei)員(yuan)(yuan)(yuan)工(gong)(gong)(gong)(gong)(gong)的(de)(de)“規范(fan)活”,把(ba)員(yuan)(yuan)(yuan)工(gong)(gong)(gong)(gong)(gong)的(de)(de)感恩行為(wei)(wei)(wei)固化(hua)為(wei)(wei)(wei)操(cao)作標(biao)(biao)準,使(shi)精細(xi)管(guan)理(li)(li)文(wen)化(hua)更容易、更自覺(jue)地(di)被廣大員(yuan)(yuan)(yuan)工(gong)(gong)(gong)(gong)(gong)所理(li)(li)解和接受。二是(shi)做到(dao)管(guan)理(li)(li)目(mu)標(biao)(biao)與員(yuan)(yuan)(yuan)工(gong)(gong)(gong)(gong)(gong)需求的(de)(de)統一(yi)。在(zai)標(biao)(biao)準管(guan)理(li)(li)、規范(fan)管(guan)理(li)(li)的(de)(de)基(ji)礎上(shang),我們通過實施(shi)人本(ben)管(guan)理(li)(li),引入親(qin)情元素,改(gai)善(shan)員(yuan)(yuan)(yuan)工(gong)(gong)(gong)(gong)(gong)心(xin)智(zhi)模(mo)式,讓(rang)員(yuan)(yuan)(yuan)工(gong)(gong)(gong)(gong)(gong)在(zai)物質上(shang)受益、精神上(shang)滿足,使(shi)企業(ye)經(jing)營(ying)發(fa)展目(mu)標(biao)(biao)體現(xian)員(yuan)(yuan)(yuan)工(gong)(gong)(gong)(gong)(gong)的(de)(de)意愿,轉化(hua)為(wei)(wei)(wei)廣大員(yuan)(yuan)(yuan)工(gong)(gong)(gong)(gong)(gong)的(de)(de)統一(yi)目(mu)標(biao)(biao)并愿意為(wei)(wei)(wei)此去努力,做到(dao)落實工(gong)(gong)(gong)(gong)(gong)作無盲點(dian),使(shi)富有特色的(de)(de)精細(xi)管(guan)理(li)(li)文(wen)化(hua)在(zai)公司(si)落地(di)生根、開花結果。

2.構建(jian)“三(san)個體(ti)(ti)(ti)系”。一是(shi)(shi)(shi)著力構建(jian)“安(an)(an)全(quan)(quan)(quan)(quan)精(jing)(jing)(jing)細(xi)(xi)管(guan)(guan)(guan)(guan)理(li)(li)(li)責(ze)任體(ti)(ti)(ti)系”將《安(an)(an)全(quan)(quan)(quan)(quan)精(jing)(jing)(jing)細(xi)(xi)化(hua)(hua)(hua)管(guan)(guan)(guan)(guan)理(li)(li)(li)標(biao)準》分解到(dao)專(zhuan)業,規(gui)范(fan)到(dao)班(ban)(ban)(ban)(ban)組(zu)(zu),細(xi)(xi)化(hua)(hua)(hua)到(dao)崗(gang)(gang)(gang)(gang)位,現場管(guan)(guan)(guan)(guan)理(li)(li)(li)人員(yuan)(yuan)(yuan)目標(biao)明確、分工(gong)(gong)(gong)細(xi)(xi)致(zhi)、指導到(dao)位、考核(he)嚴格;崗(gang)(gang)(gang)(gang)位操作(zuo)人員(yuan)(yuan)(yuan)標(biao)準熟悉、責(ze)任清楚、行為(wei)(wei)規(gui)范(fan)、操作(zuo)熟練,做(zuo)到(dao)“上標(biao)準崗(gang)(gang)(gang)(gang),干標(biao)準活”,形成(cheng)了(le)從上到(dao)下逐級(ji)落實、層(ceng)層(ceng)負責(ze)的(de)標(biao)準化(hua)(hua)(hua)管(guan)(guan)(guan)(guan)理(li)(li)(li)體(ti)(ti)(ti)系。二是(shi)(shi)(shi)著力構建(jian)“安(an)(an)全(quan)(quan)(quan)(quan)德善(shan)(shan)文化(hua)(hua)(hua)體(ti)(ti)(ti)系”。扎實踐行“尊(zun)嚴文化(hua)(hua)(hua)”,把“德善(shan)(shan)文化(hua)(hua)(hua)”融(rong)匯到(dao)“尊(zun)嚴文化(hua)(hua)(hua)”之中,大(da)(da)力倡(chang)樹(shu)抓(zhua)好(hao)安(an)(an)全(quan)(quan)(quan)(quan)就是(shi)(shi)(shi)積德行善(shan)(shan),實現安(an)(an)全(quan)(quan)(quan)(quan)生(sheng)產就是(shi)(shi)(shi)讓職(zhi)工(gong)(gong)(gong)享受最大(da)(da)尊(zun)嚴的(de)精(jing)(jing)(jing)神(shen)。全(quan)(quan)(quan)(quan)礦副科(ke)級(ji)以(yi)上管(guan)(guan)(guan)(guan)理(li)(li)(li)人員(yuan)(yuan)(yuan)輪(lun)流(liu)到(dao)區隊(dui)宣講(jiang),通(tong)過班(ban)(ban)(ban)(ban)前會、談(tan)心(xin)、聊(liao)天等不同(tong)方式(shi)(shi)傳播(bo)精(jing)(jing)(jing)細(xi)(xi)化(hua)(hua)(hua)管(guan)(guan)(guan)(guan)理(li)(li)(li)與(yu)(yu)區隊(dui)效益(yi)、安(an)(an)全(quan)(quan)(quan)(quan)生(sheng)產之間的(de)關系,將其作(zuo)為(wei)(wei)轉變(bian)(bian)作(zuo)風、改(gai)變(bian)(bian)員(yuan)(yuan)(yuan)工(gong)(gong)(gong)的(de)心(xin)智模(mo)式(shi)(shi)、矯正不安(an)(an)全(quan)(quan)(quan)(quan)行為(wei)(wei)習(xi)慣的(de)切(qie)入點和突破口,逐步(bu)培養職(zhi)工(gong)(gong)(gong)的(de)精(jing)(jing)(jing)細(xi)(xi)操作(zuo)意(yi)識,掌(zhang)握安(an)(an)全(quan)(quan)(quan)(quan)知(zhi)識,提高操作(zuo)技能,最大(da)(da)限度的(de)滿足安(an)(an)全(quan)(quan)(quan)(quan)生(sheng)產的(de)需要。三(san)是(shi)(shi)(shi)著力構建(jian)“班(ban)(ban)(ban)(ban)組(zu)(zu)精(jing)(jing)(jing)細(xi)(xi)管(guan)(guan)(guan)(guan)理(li)(li)(li)體(ti)(ti)(ti)系”。在(zai)實施(shi)精(jing)(jing)(jing)細(xi)(xi)化(hua)(hua)(hua)管(guan)(guan)(guan)(guan)理(li)(li)(li)過程中,公(gong)司(si)(si)劃小核(he)算單位、把班(ban)(ban)(ban)(ban)組(zu)(zu)建(jian)設作(zuo)為(wei)(wei)保安(an)(an)全(quan)(quan)(quan)(quan)、降(jiang)成(cheng)本、提質量(liang)、創效益(yi)、建(jian)文化(hua)(hua)(hua)的(de)主抓(zhua)手,實施(shi)素質提升工(gong)(gong)(gong)程,致(zhi)力打造“員(yuan)(yuan)(yuan)工(gong)(gong)(gong)自(zi)(zi)律、班(ban)(ban)(ban)(ban)組(zu)(zu)自(zi)(zi)主、區隊(dui)自(zi)(zi)控、崗(gang)(gang)(gang)(gang)位增(zeng)值,精(jing)(jing)(jing)細(xi)(xi)管(guan)(guan)(guan)(guan)理(li)(li)(li)”的(de)班(ban)(ban)(ban)(ban)組(zu)(zu)管(guan)(guan)(guan)(guan)理(li)(li)(li)模(mo)式(shi)(shi)。建(jian)立了(le)從員(yuan)(yuan)(yuan)工(gong)(gong)(gong)到(dao)班(ban)(ban)(ban)(ban)組(zu)(zu)、區隊(dui)、專(zhuan)業、公(gong)司(si)(si)五個層(ceng)面自(zi)(zi)下而上的(de)精(jing)(jing)(jing)益(yi)生(sheng)產覆(fu)蓋體(ti)(ti)(ti)系,規(gui)范(fan)了(le)100多(duo)個崗(gang)(gang)(gang)(gang)位工(gong)(gong)(gong)種(zhong)精(jing)(jing)(jing)益(yi)生(sheng)產操作(zuo)流(liu)程,制定了(le)128個崗(gang)(gang)(gang)(gang)位操作(zuo)規(gui)范(fan)。通(tong)過精(jing)(jing)(jing)細(xi)(xi)化(hua)(hua)(hua)ABC三(san)卡對員(yuan)(yuan)(yuan)工(gong)(gong)(gong)崗(gang)(gang)(gang)(gang)位進行價值考核(he),增(zeng)強(qiang)員(yuan)(yuan)(yuan)工(gong)(gong)(gong)實現崗(gang)(gang)(gang)(gang)位增(zeng)值、個人價值的(de)自(zi)(zi)覺性,使(shi)被管(guan)(guan)(guan)(guan)理(li)(li)(li)者成(cheng)為(wei)(wei)管(guan)(guan)(guan)(guan)理(li)(li)(li)的(de)參與(yu)(yu)者,促進全(quan)(quan)(quan)(quan)員(yuan)(yuan)(yuan)參與(yu)(yu)精(jing)(jing)(jing)細(xi)(xi)化(hua)(hua)(hua)管(guan)(guan)(guan)(guan)理(li)(li)(li)。

3.解(jie)(jie)決(jue)“三個問(wen)(wen)題(ti)(ti)”:一是解(jie)(jie)決(jue)了難(nan)落實的(de)(de)問(wen)(wen)題(ti)(ti),建立起(qi)了“全(quan)(quan)礦-專業(ye)-單(dan)位-班(ban)組-個人”的(de)(de)五(wu)級(ji)(ji)精細化管理責(ze)任落實體系,按(an)照一級(ji)(ji)帶著(zhu)一級(ji)(ji)干(gan),一級(ji)(ji)做給一級(ji)(ji)看,一級(ji)(ji)抓一級(ji)(ji),一級(ji)(ji)為一級(ji)(ji)負責(ze)的(de)(de)工作機制,將責(ze)任落實到每一名員(yuan)工,解(jie)(jie)決(jue)了安(an)(an)全(quan)(quan)精細管理難(nan)落實的(de)(de)問(wen)(wen)題(ti)(ti)。二是解(jie)(jie)決(jue)了統一協調(diao)難(nan)的(de)(de)問(wen)(wen)題(ti)(ti)。各(ge)方力量(liang)得(de)到協同,內(nei)耗大(da)大(da)減少,管理質(zhi)量(liang)和效率得(de)到大(da)幅度提(ti)高,解(jie)(jie)決(jue)了安(an)(an)全(quan)(quan)管理協同脫節的(de)(de)問(wen)(wen)題(ti)(ti)。三是解(jie)(jie)決(jue)了獎(jiang)懲(cheng)激(ji)(ji)(ji)勵(li)發揮不(bu)到位的(de)(de)問(wen)(wen)題(ti)(ti)。通(tong)過實施安(an)(an)全(quan)(quan)切(qie)塊工資,激(ji)(ji)(ji)發了干(gan)部(bu)員(yuan)工的(de)(de)積極性,使(shi)安(an)(an)全(quan)(quan)獎(jiang)懲(cheng)手段發揮出最大(da)效力,解(jie)(jie)決(jue)了安(an)(an)全(quan)(quan)獎(jiang)懲(cheng)激(ji)(ji)(ji)勵(li)效力不(bu)高的(de)(de)問(wen)(wen)題(ti)(ti)。

二、將精細化(hua)融(rong)入現場管理,在推進(jin)安全生產標(biao)準化(hua)建設(she)中打(da)造精品(pin)工程

精細化管(guan)理的落腳點是現場(chang),現場(chang)管(guan)理是企業(ye)管(guan)理的根(gen)本,更(geng)是企業(ye)的效(xiao)益所在。在現場(chang)管(guan)理上我們創新工(gong)作(zuo)思路,突出“一個中心”、打造(zao)“兩大工(gong)程”、強化“三個注重”,實現了安全生產精細化。

1.突(tu)出(chu)“一(yi)個中(zhong)心(xin)”。即突(tu)出(chu)安(an)(an)全生產(chan)標(biao)(biao)(biao)(biao)準(zhun)化(hua)(hua)(hua)為中(zhong)心(xin)。一(yi)是(shi)抓標(biao)(biao)(biao)(biao)準(zhun)。公(gong)司制定精(jing)品(pin)(pin)標(biao)(biao)(biao)(biao)準(zhun),推(tui)進“巷道一(yi)次(ci)成型、工(gong)(gong)(gong)(gong)作一(yi)次(ci)達(da)標(biao)(biao)(biao)(biao)、質(zhi)量一(yi)勞永(yong)逸”,全力打造“精(jing)品(pin)(pin)工(gong)(gong)(gong)(gong)程(cheng)(cheng)”;從管理(li)干部到現場(chang)職工(gong)(gong)(gong)(gong),人人都(dou)(dou)管事(shi)、事(shi)事(shi)有人管、事(shi)事(shi)有標(biao)(biao)(biao)(biao)準(zhun),真正(zheng)達(da)到“ 樹(shu)一(yi)個樣(yang)板(ban),帶一(yi)批精(jing)品(pin)(pin)” 的(de)目(mu)的(de)。二是(shi)抓細(xi)節(jie)。從源頭抓起,從細(xi)節(jie)抓起,對每件(jian)事(shi)、每個過程(cheng)(cheng)、每道工(gong)(gong)(gong)(gong)序,都(dou)(dou)做到嚴格控制、考核和監督,如管線吊掛用尺具(ju)量、軌道敷(fu)設用卡具(ju)、錨桿(gan)安(an)(an)裝拉(la)線繩等(deng),每項施工(gong)(gong)(gong)(gong)都(dou)(dou)按照對標(biao)(biao)(biao)(biao)管理(li)的(de)原(yuan)則嚴格把關,做到標(biao)(biao)(biao)(biao)準(zhun)更(geng)高,要(yao)求更(geng)嚴,確保工(gong)(gong)(gong)(gong)程(cheng)(cheng)質(zhi)量、工(gong)(gong)(gong)(gong)作質(zhi)量、文(wen)明(ming)生產(chan)保持靜(jing)態、動(dong)態、常態達(da)標(biao)(biao)(biao)(biao)。三是(shi)重實效。在采(cai)、掘、機、運(yun)、通各系統內在質(zhi)量達(da)標(biao)(biao)(biao)(biao)的(de)基礎上,推(tui)行精(jing)細(xi)化(hua)(hua)(hua)管理(li)“ 十化(hua)(hua)(hua)” 作業。即:“采(cai)掘質(zhi)量精(jing)品(pin)(pin)化(hua)(hua)(hua)、班組崗位示范化(hua)(hua)(hua)、設備(bei)安(an)(an)裝精(jing)細(xi)化(hua)(hua)(hua)、安(an)(an)全監控數(shu)字化(hua)(hua)(hua)、系統運(yun)轉自動(dong)化(hua)(hua)(hua)、煤炭開采(cai)智能化(hua)(hua)(hua)、牌(pai)板(ban)標(biao)(biao)(biao)(biao)識(shi)規(gui)范化(hua)(hua)(hua)、管線吊掛直線化(hua)(hua)(hua)、物料碼放定置化(hua)(hua)(hua)、設備(bei)管理(li)編碼化(hua)(hua)(hua)”,以優質(zhi)的(de)精(jing)品(pin)(pin)工(gong)(gong)(gong)(gong)程(cheng)(cheng)助推(tui)安(an)(an)全生產(chan)。上半年(nian)公(gong)司實現了零工(gong)(gong)(gong)(gong)傷和非人身事(shi)故零目(mu)標(biao)(biao)(biao)(biao)。

去年6月份,順利通過了(le)國(guo)家一(yi)級標準化礦井(jing)驗收,得到驗收組領(ling)導(dao)“望田可作(zuo)安全生(sheng)產標準化樣板(ban)礦”的一(yi)致贊譽(yu),為能源集團爭得了(le)榮譽(yu),樹立了(le)企業品牌。

2.打(da)造“兩大工程(cheng)(cheng)”:即(ji)平安工程(cheng)(cheng)和(he)(he)自(zi)(zi)主保安工程(cheng)(cheng)。一是(shi)打(da)造安全(quan)生產精細化平安工程(cheng)(cheng)。為(wei)員(yuan)工創(chuang)造安全(quan)生產環境(jing)(jing),取消(xiao)夜(ye)班(ban),努力把員(yuan)工從(cong)危險(xian)環境(jing)(jing)和(he)(he)繁重勞動(dong)中(zhong)解(jie)放出(chu)來(lai),徹(che)底(di)消(xiao)滅薄弱(ruo)班(ban)次的(de)安全(quan)隱患,充分體現真正意(yi)義上的(de)“以人(ren)為(wei)本”內涵。同時(shi),取消(xiao)夜(ye)班(ban)之后,減(jian)少現場(chang)作業人(ren)員(yuan)達76人(ren),我(wo)們用提高(gao)(gao)效率的(de)方式彌(mi)補原煤產量和(he)(he)掘(jue)(jue)進(jin)進(jin)尺,保持(chi)單產單進(jin)水平不降低。掘(jue)(jue)進(jin)延米(mi)效率不降反升,提高(gao)(gao)了40%。二是(shi)打(da)造安全(quan)生產精細化全(quan)員(yuan)自(zi)(zi)主保安工程(cheng)(cheng)。開(kai)展“崗(gang)位(wei)雙述(shu)(shu)”活動(dong),在全(quan)礦所有(you)工種、崗(gang)位(wei)中(zhong),堅(jian)持(chi)落(luo)實手指(zhi)口述(shu)(shu)的(de)基礎上,推(tui)行崗(gang)位(wei)描述(shu)(shu),讓職(zhi)工對自(zi)(zi)己崗(gang)位(wei)的(de)職(zhi)責范圍、工作標準、崗(gang)位(wei)技能、設備性能、崗(gang)位(wei)環境(jing)(jing)、事故(gu)預防做到正確(que)無誤的(de)描述(shu)(shu),以實現人(ren)的(de)注(zhu)意(yi)力和(he)(he)物的(de)安全(quan)管理高(gao)(gao)度一致,從(cong)而達到避免(mian)違(wei)章、消(xiao)除隱患、杜絕事故(gu),保障(zhang)施工及操作安全(quan)的(de)目(mu)的(de),從(cong)根本提高(gao)(gao)職(zhi)工自(zi)(zi)主保安意(yi)識、正規(gui)操作意(yi)識。

3.強(qiang)化(hua)“三(san)(san)個注(zhu)重(zhong)”:一是注(zhu)重(zhong)規范(fan)現(xian)(xian)場(chang)(chang)操(cao)作(zuo)(zuo)行(xing)為(wei)(wei),開展(zhan)(zhan)“全(quan)員(yuan)(yuan)行(xing)為(wei)(wei)規范(fan)整治”活動(dong)(dong)(dong),從員(yuan)(yuan)工(gong)(gong)著裝、行(xing)走、禮節、用(yong)語(yu)等(deng)基(ji)礎要領入手(shou),規范(fan)井上、下員(yuan)(yuan)工(gong)(gong)的(de)行(xing)為(wei)(wei),促使全(quan)員(yuan)(yuan)自(zi)覺地按(an)標(biao)(biao)準作(zuo)(zuo)業(ye),正規操(cao)作(zuo)(zuo),上標(biao)(biao)準崗,干標(biao)(biao)準活,養成良好的(de)行(xing)為(wei)(wei)習慣(guan)。自(zi)開展(zhan)(zhan)精(jing)細化(hua)管理(li)工(gong)(gong)作(zuo)(zuo)以(yi)(yi)來(lai),公(gong)(gong)司(si)(si)現(xian)(xian)場(chang)(chang)規范(fan)操(cao)作(zuo)(zuo)的(de)人(ren)多(duo)(duo)了(le)(le),誤操(cao)作(zuo)(zuo)的(de)人(ren)少了(le)(le);講標(biao)(biao)準的(de)人(ren)多(duo)(duo)了(le)(le),蠻干的(de)人(ren)少了(le)(le);自(zi)我(wo)(wo)學習提(ti)(ti)升的(de)人(ren)多(duo)(duo)了(le)(le),落后退步(bu)的(de)人(ren)少了(le)(le)”,員(yuan)(yuan)工(gong)(gong)“三(san)(san)違”次(ci)數明顯減少,公(gong)(gong)司(si)(si)實現(xian)(xian)了(le)(le)安全(quan)生產。二是注(zhu)重(zhong)加大(da)日常(chang)檢(jian)查(cha)(cha)力度,堅(jian)持動(dong)(dong)(dong)態檢(jian)查(cha)(cha)和綜(zong)(zong)合(he)(he)檢(jian)查(cha)(cha)相結合(he)(he)現(xian)(xian)場(chang)(chang)精(jing)細化(hua)貴在堅(jian)持、常(chang)抓不懈。堅(jian)持日常(chang)檢(jian)查(cha)(cha)和動(dong)(dong)(dong)態檢(jian)查(cha)(cha)相結合(he)(he),檢(jian)查(cha)(cha)覆蓋(gai)率達到100%。同時,不定期組(zu)織各種專(zhuan)項檢(jian)查(cha)(cha),通(tong)過檢(jian)查(cha)(cha)進一步(bu)規范(fan)員(yuan)(yuan)工(gong)(gong)現(xian)(xian)場(chang)(chang)操(cao)作(zuo)(zuo)行(xing)為(wei)(wei),提(ti)(ti)高(gao)了(le)(le)施(shi)工(gong)(gong)質量(liang),促進了(le)(le)現(xian)(xian)場(chang)(chang)精(jing)細化(hua)工(gong)(gong)作(zuo)(zuo)。三(san)(san)是注(zhu)重(zhong)典型引路,按(an)照“典型引路,以(yi)(yi)點帶(dai)面(mian),循序漸進,全(quan)面(mian)提(ti)(ti)高(gao)”的(de)工(gong)(gong)作(zuo)(zuo)方(fang)法(fa),開展(zhan)(zhan)創建“精(jing)品工(gong)(gong)程”、“精(jing)品峒室”、“精(jing)品巷(xiang)道”、“精(jing)品工(gong)(gong)作(zuo)(zuo)面(mian)”創建活動(dong)(dong)(dong),以(yi)(yi)此帶(dai)動(dong)(dong)(dong)我(wo)(wo)礦(kuang)標(biao)(biao)準化(hua)工(gong)(gong)作(zuo)(zuo)的(de)整體提(ti)(ti)高(gao)。尋突破(po),促進現(xian)(xian)場(chang)(chang)精(jing)細化(hua)工(gong)(gong)作(zuo)(zuo)向縱深發展(zhan)(zhan)。精(jing)細管理(li)激活了(le)(le)企業(ye)管理(li)的(de)積極因(yin)素,全(quan)面(mian)提(ti)(ti)升了(le)(le)企業(ye)管理(li)水平和綜(zong)(zong)合(he)(he)競爭(zheng)力。公(gong)(gong)司(si)(si)先(xian)后涌(yong)現(xian)(xian)出楊(yang)繼勇、方(fang)磊(lei)、劉靜友等(deng)一批能(neng)源(yuan)集團勞動(dong)(dong)(dong)模范(fan)。公(gong)(gong)司(si)(si)有(you)10多(duo)(duo)個班組(zu),20多(duo)(duo)名班組(zu)長,受到集團公(gong)(gong)司(si)(si)和能(neng)源(yuan)集團表彰獎勵。

2.建(jian)立“二(er)項(xiang)機制(zhi)”:一是(shi)創(chuang)(chuang)(chuang)(chuang)建(jian)激(ji)勵機制(zhi),建(jian)立了完善的(de)創(chuang)(chuang)(chuang)(chuang)新(xin)(xin)成(cheng)(cheng)果(guo)申報、立項(xiang)、評價(jia)、推廣機制(zhi),設立“創(chuang)(chuang)(chuang)(chuang)新(xin)(xin)獎勵基金”,根(gen)據成(cheng)(cheng)果(guo)評價(jia)等級(ji)和推廣經濟效益,對(dui)項(xiang)目研(yan)發人分別(bie)給(gei)予(yu)3000元(yuan)(yuan)(yuan)至1萬元(yuan)(yuan)(yuan)的(de)重(zhong)獎,對(dui)創(chuang)(chuang)(chuang)(chuang)新(xin)(xin)工(gong)作(zuo)特殊貢獻者每月給(gei)予(yu)1000元(yuan)(yuan)(yuan)的(de)津貼,營造了濃厚(hou)的(de)創(chuang)(chuang)(chuang)(chuang)新(xin)(xin)氛(fen)圍(wei),讓大家重(zhong)創(chuang)(chuang)(chuang)(chuang)新(xin)(xin)、能創(chuang)(chuang)(chuang)(chuang)新(xin)(xin)、會創(chuang)(chuang)(chuang)(chuang)新(xin)(xin)。二(er)是(shi)人才(cai)培(pei)養(yang)機制(zhi),通(tong)過名(ming)師引領(ling)、團隊(dui)合作(zuo),撬動“創(chuang)(chuang)(chuang)(chuang)新(xin)(xin)意識(shi)”“智慧理(li)念”,培(pei)育了一大批技(ji)術骨(gu)干,使(shi)創(chuang)(chuang)(chuang)(chuang)新(xin)(xin)工(gong)作(zuo)室成(cheng)(cheng)為培(pei)養(yang)人才(cai)和創(chuang)(chuang)(chuang)(chuang)新(xin)(xin)項(xiang)目的(de)“孵化器”。僅綜采隊(dui)一個創(chuang)(chuang)(chuang)(chuang)新(xin)(xin)工(gong)作(zuo)室就培(pei)養(yang)出(chu)了兩名(ming)區(qu)隊(dui)管(guan)理(li)干部和6名(ming)班組長,創(chuang)(chuang)(chuang)(chuang)新(xin)(xin)28項(xiang),創(chuang)(chuang)(chuang)(chuang)效達(da)300多萬元(yuan)(yuan)(yuan)。公司2019年上(shang)半年完成(cheng)(cheng)創(chuang)(chuang)(chuang)(chuang)新(xin)(xin)項(xiang)目27個,創(chuang)(chuang)(chuang)(chuang)造直接經濟效益達(da)2639萬元(yuan)(yuan)(yuan)。“采空區(qu)下(xia)近距離煤(mei)層(ceng)安全開采技(ji)術研(yan)究與實踐”、“山(shan)西望田煤(mei)系地層(ceng)沉積(ji)演化及聚煤(mei)規(gui)律研(yan)究”,兩項(xiang)研(yan)究成(cheng)(cheng)果(guo)達(da)到了國(guo)內領(ling)先和國(guo)際領(ling)先水平(ping)。

3.注(zhu)重(zhong)“三個結(jie)合(he)(he)(he)(he)(he)”:一(yi)是注(zhu)重(zhong)與(yu)安(an)全(quan)(quan)(quan)生(sheng)(sheng)(sheng)產(chan)(chan)(chan)(chan)相結(jie)合(he)(he)(he)(he)(he),著力構建(jian)科技支撐體系(xi),針對影(ying)響威脅安(an)全(quan)(quan)(quan)生(sheng)(sheng)(sheng)產(chan)(chan)(chan)(chan)的(de)(de)突(tu)出問(wen)題,進行(xing)科技攻關,有效(xiao)地提高了(le)(le)現(xian)(xian)(xian)場安(an)全(quan)(quan)(quan)科技保(bao)障能(neng)(neng)(neng)(neng)力。無(wu)人(ren)(ren)機(ji)巡(xun)線(xian),兩個人(ren)(ren)一(yi)天(tian)就完(wan)成了(le)(le)原來四個人(ren)(ren)一(yi)周的(de)(de)工(gong)(gong)(gong)(gong)(gong)作(zuo)(zuo)(zuo)(zuo)量;氣(qi)動(dong)擋(dang)車桿及報警裝置,解決了(le)(le)人(ren)(ren)工(gong)(gong)(gong)(gong)(gong)操作(zuo)(zuo)(zuo)(zuo)繁瑣、安(an)全(quan)(quan)(quan)無(wu)法(fa)保(bao)證的(de)(de)問(wen)題;綜(zong)合(he)(he)(he)(he)(he)自動(dong)化(hua)(hua)(hua)平臺的(de)(de)搭建(jian),實(shi)現(xian)(xian)(xian)了(le)(le)礦(kuang)(kuang)井安(an)全(quan)(quan)(quan)數據(ju)(ju)即(ji)時(shi)(shi)化(hua)(hua)(hua)、生(sheng)(sheng)(sheng)產(chan)(chan)(chan)(chan)活動(dong)可(ke)視(shi)化(hua)(hua)(hua),保(bao)證了(le)(le)礦(kuang)(kuang)井的(de)(de)安(an)全(quan)(quan)(quan)生(sheng)(sheng)(sheng)產(chan)(chan)(chan)(chan)。二(er)是注(zhu)重(zhong)與(yu)現(xian)(xian)(xian)場實(shi)際相結(jie)合(he)(he)(he)(he)(he),加(jia)(jia)(jia)快(kuai)“ 智(zhi)(zhi)慧礦(kuang)(kuang)井”建(jian)設,拓展安(an)全(quan)(quan)(quan)生(sheng)(sheng)(sheng)產(chan)(chan)(chan)(chan)“大數據(ju)(ju)”應用,用科技創(chuang)(chuang)新加(jia)(jia)(jia)快(kuai)“機(ji)器換人(ren)(ren)”,減輕員工(gong)(gong)(gong)(gong)(gong)勞動(dong)強度。今(jin)年五(wu)月份建(jian)成了(le)(le)龍礦(kuang)(kuang)集團首(shou)套(tao)薄煤(mei)層智(zhi)(zhi)能(neng)(neng)(neng)(neng)化(hua)(hua)(hua)工(gong)(gong)(gong)(gong)(gong)作(zuo)(zuo)(zuo)(zuo)面(mian)(mian)。生(sheng)(sheng)(sheng)產(chan)(chan)(chan)(chan)工(gong)(gong)(gong)(gong)(gong)序(xu)由原來的(de)(de)2名(ming)司機(ji)跟(gen)機(ji)操作(zuo)(zuo)(zuo)(zuo)、3名(ming)支架工(gong)(gong)(gong)(gong)(gong)分段(duan)跟(gen)機(ji)拉架,變(bian)為(wei)2人(ren)(ren)工(gong)(gong)(gong)(gong)(gong)作(zuo)(zuo)(zuo)(zuo)面(mian)(mian)巡(xun)視(shi),比普通工(gong)(gong)(gong)(gong)(gong)作(zuo)(zuo)(zuo)(zuo)面(mian)(mian)減少9人(ren)(ren),正常回采(cai)期(qi)間每班僅需要7人(ren)(ren),一(yi)天(tian)下(xia)(xia)來減少生(sheng)(sheng)(sheng)產(chan)(chan)(chan)(chan)和檢修人(ren)(ren)員達18人(ren)(ren)。智(zhi)(zhi)能(neng)(neng)(neng)(neng)化(hua)(hua)(hua)開(kai)(kai)(kai)采(cai),改變(bian)了(le)(le)傳(chuan)統(tong)煤(mei)炭開(kai)(kai)(kai)采(cai)方(fang)式,改變(bian)了(le)(le)煤(mei)礦(kuang)(kuang)工(gong)(gong)(gong)(gong)(gong)人(ren)(ren)的(de)(de)心智(zhi)(zhi)模式,使他們由過去的(de)(de)下(xia)(xia)井挖煤(mei)的(de)(de)“煤(mei)黑子”變(bian)成了(le)(le)現(xian)(xian)(xian)在坐在辦公室(shi)操作(zuo)(zuo)(zuo)(zuo)電(dian)腦的(de)(de)“文化(hua)(hua)(hua)人(ren)(ren)”,開(kai)(kai)(kai)啟(qi)龍礦(kuang)(kuang)集團智(zhi)(zhi)能(neng)(neng)(neng)(neng)化(hua)(hua)(hua)開(kai)(kai)(kai)采(cai)新時(shi)(shi)代(dai)。三是注(zhu)重(zhong)與(yu)提質增(zeng)(zeng)效(xiao)相結(jie)合(he)(he)(he)(he)(he),實(shi)施“一(yi)提雙優”工(gong)(gong)(gong)(gong)(gong)程,推進礦(kuang)(kuang)井裝備升級,優化(hua)(hua)(hua)生(sheng)(sheng)(sheng)產(chan)(chan)(chan)(chan)系(xi)統(tong),實(shi)現(xian)(xian)(xian)生(sheng)(sheng)(sheng)產(chan)(chan)(chan)(chan)方(fang)式變(bian)革。優化(hua)(hua)(hua)井下(xia)(xia)煤(mei)炭運輸系(xi)統(tong)后(hou),7部(bu)膠(jiao)(jiao)帶(dai)(dai)機(ji)減為(wei)4部(bu),運距縮(suo)短1.8公里,遠(yuan)期(qi)釋放(fang)效(xiao)益(yi)約2100萬(wan)元(yuan);優化(hua)(hua)(hua)重(zhong)復采(cai)動(dong)條件下(xia)(xia)高壓鐵塔區域的(de)(de)開(kai)(kai)(kai)采(cai)方(fang)案(an),使工(gong)(gong)(gong)(gong)(gong)作(zuo)(zuo)(zuo)(zuo)面(mian)(mian)增(zeng)(zeng)加(jia)(jia)(jia)儲(chu)量46萬(wan)噸(dun)(dun);優化(hua)(hua)(hua)二(er)采(cai)區11號煤(mei)聯(lian)合(he)(he)(he)(he)(he)布(bu)置增(zeng)(zeng)加(jia)(jia)(jia)儲(chu)量15.4萬(wan)噸(dun)(dun),遠(yuan)期(qi)釋放(fang)效(xiao)益(yi)約1640多(duo)萬(wan)元(yuan);優化(hua)(hua)(hua)13211采(cai)煤(mei)工(gong)(gong)(gong)(gong)(gong)藝,可(ke)多(duo)回收64萬(wan)噸(dun)(dun),增(zeng)(zeng)加(jia)(jia)(jia)效(xiao)益(yi)6400萬(wan)元(yuan)。膠(jiao)(jiao)帶(dai)(dai)機(ji)集控、變(bian)電(dian)所(suo)泵房無(wu)人(ren)(ren)值(zhi)守、薄煤(mei)層智(zhi)(zhi)能(neng)(neng)(neng)(neng)化(hua)(hua)(hua)工(gong)(gong)(gong)(gong)(gong)作(zuo)(zuo)(zuo)(zuo)面(mian)(mian)等一(yi)大批(pi)“一(yi)提雙優”創(chuang)(chuang)新項目已經落地,實(shi)現(xian)(xian)(xian)了(le)(le)井下(xia)(xia)膠(jiao)(jiao)帶(dai)(dai)機(ji)、泵房、變(bian)電(dian)所(suo)、地面(mian)(mian)煤(mei)場遠(yuan)程遙控,減少崗位工(gong)(gong)(gong)(gong)(gong)29人(ren)(ren)。做到了(le)(le)生(sheng)(sheng)(sheng)產(chan)(chan)(chan)(chan)管控可(ke)視(shi)化(hua)(hua)(hua),監測監控全(quan)(quan)(quan)息化(hua)(hua)(hua)、故障診斷智(zhi)(zhi)能(neng)(neng)(neng)(neng)化(hua)(hua)(hua)、礦(kuang)(kuang)山開(kai)(kai)(kai)采(cai)智(zhi)(zhi)慧化(hua)(hua)(hua)。

推行精細化管理(li),放大了(le)企業管理(li)效能,樹立了(le)企業品牌,公司(si)先(xian)(xian)后被授予“國家一級安(an)全生產標(biao)準化礦井(jing)(jing)”“特(te)級安(an)全高效礦井(jing)(jing)”,“忻州市煤炭工作先(xian)(xian)進集體”,“能源集團(tuan)先(xian)(xian)進單(dan)位(wei)”、“集團(tuan)公司(si)文明單(dan)位(wei)”、保德(de)縣“五一”勞動獎狀等(deng)榮(rong)譽稱號。
